How to Run a Hybrid Coaching Business (High-Touch + Automated Tiers)

Strategy guide for running both high-ticket personalized coaching and low-ticket automated AI coaching tiers side by side using tags, Smart Views, and separate automation workflows.

Most coaches think they have to choose: either charge premium prices and cap out at 20-30 clients, or go fully automated and compete on price. The hybrid model lets you do both. You keep your high-touch, premium clients where you deliver a hands-on experience, and you add an automated tier powered by FitMetrics AI that runs with minimal effort. This guide walks you through exactly how to set it up using Trainerize tags, Smart Views, separate automations, and differentiated workflows.


Why the Hybrid Model Works

The hybrid coaching model solves two problems at once:

  • High-touch tier ($250-500+/month) — You personally review check-ins, write custom programs, send voice notes, and hop on calls. This is your premium offering. You are the product.

  • Automated tier ($47-97/month) — AI handles check-ins, meal analysis, workout generation, and messaging. You monitor from a dashboard and step in only when needed. This is your scalable offering.

The key insight: your automated tier clients often upgrade to high-touch once they see results. And your high-touch tier funds the time you spend building systems for the automated side.


Step 1: Set Up Your Tier System with Trainerize Tags

Everything starts with Trainerize tags. Tags are labels attached to each client in Trainerize that FitMetrics syncs automatically. You will use them to separate your tiers across every feature in FitMetrics.

Create Your Tier Tags in Trainerize

In Trainerize, add a tag to each client based on their tier. We recommend a simple naming convention:

  • VIP — for high-touch, premium clients

  • Accelerator — for your automated, lower-ticket tier

You can name these whatever fits your brand. Some coaches use "1:1 Coaching" and "Group Coaching" or "Premium" and "Standard." The important thing is consistency.

Once tagged in Trainerize, the tags will appear in FitMetrics on the Trainerize Clients page under the Tags column.


Step 2: Create Smart Views Per Tier

Smart Views let you save filtered views of your client list. You will create one Smart View for each tier so you can instantly see only the clients in that group.

How to Create a Tier-Based Smart View

  1. Click the filter icon on the Tags column

  2. Set the operator to "contains" and type your tag name (e.g., "VIP")

  3. Click Save as Smart View and name it (e.g., "VIP Clients")

  4. Repeat for your automated tier tag (e.g., "Accelerator Clients")

Now you can switch between views instantly. You can also add additional filters — for example, filter by status = active to only see current clients, or add a compliance status filter to surface clients who need attention.

Pro tip: Smart Views also work in the Compliance Tracker. Select your tier Smart View to monitor only that group's compliance at a time.


Step 3: High-Touch Tier Workflow

Your VIP clients expect a personal experience. Here is how to deliver it efficiently using FitMetrics without going fully manual.

Using AI Draft to Speed Up (Not Replace) Your Work

For high-touch clients, you do not want fully automated replies. But you can still save time using AI Draft — a feature in the message composer that generates AI-assisted reply suggestions you can edit before sending.

Important distinction:

  • AI Check-Ins are automated scheduled messages that always send automatically to clients. There is no draft or review mode for AI Check-Ins — they are designed for hands-off automation.

  • AI Draft is a separate feature inside the message composer that helps you write manual replies faster. It generates a suggested response based on client data, which you review and edit before sending.

For VIP clients, the recommended approach is:

  • Do not assign AI Check-In templates to VIP clients — you want to write personal messages, not send automated ones

  • Use AI Draft in the message composer when replying to clients — it pulls in their nutrition, weight, workout, and compliance data to generate a starting point

  • Edit the draft with your personal voice and send

This cuts your reply time from 15 minutes to 3-5 minutes per client while keeping the personal touch.

Keep Agentic Mode OFF for VIP Clients

On the AI Assistant settings page, make sure Agentic Mode is toggled off for all VIP clients. You do not want AI automatically responding to their messages — you want to handle those personally.


Step 4: Automated Tier Workflow

Your Accelerator clients get a fully AI-powered experience. The goal is to set it up once and let FitMetrics handle the day-to-day.

Note: Agentic Mode and AI Macros require the Business package. Make sure your subscription includes these features before setting up the automated tier.

Enable Full Automation for These Clients

  1. Agentic Mode (requires Business package) — Go to AI Assistant settings and toggle Agentic Mode ON for all Accelerator clients. This lets the AI autonomously reply to their Trainerize messages. You can use bulk selection to enable it for multiple clients at once.

  2. AI Macros (requires Business package) — Enable AI Macros for Accelerator clients. This allows the AI to take actions like adjusting nutrition targets or generating workouts when clients ask.

  3. AI Check-Ins — Go to AI Check-Ins and assign a check-in template to Accelerator clients. AI Check-Ins always send automatically — there is no draft or review step. The AI generates and sends check-in messages on the schedule you configure.

  4. AI Meal Analysis — Enable AI Meal Analysis so clients get automatic feedback on their food photos.

  5. AI Nutrition Targets — Set up AI Nutrition Targets to automatically adjust macros based on client progress.

Monitor, Don't Manage

With automation running, your job shifts from doing the work to monitoring the work:

  • Open the Compliance Tracker with your Accelerator Smart View once or twice a week

  • Look for clients with declining compliance — these are the ones who may need a personal message

  • Check the AI Assistant conversation logs periodically to make sure the AI is responding appropriately

The goal is to spend under 30 minutes per week managing your entire automated tier.


Step 5: Set Up Your Onboarding Stages

FitMetrics uses a single set of stages shared across all clients in your business. You cannot create separate pipelines per tier — but you can design stages that work for both tiers and use Smart View filtering to manage them separately.

How to Structure Stages for a Hybrid Model

On the Stages page, create stages that cover both tiers in one pipeline. For example:

To view only one tier at a time on the Stages page, use Smart View filtering. Select your VIP or Accelerator Smart View and you will only see clients from that tier in the stage columns.

Different automations can trigger at different stages using tag filters — so even though the stages are shared, each tier can have completely different automation workflows when clients enter or leave a stage.

Use bulk stage actions on the Trainerize Clients page to move multiple clients between stages at once.


Step 6: Create Separate Automation Workflows Per Tier

This is where the real power of the hybrid model comes together. Go to Automations and create separate workflows for each tier.

Using Tag Filters on Triggers

When you create an automation with the "New client added" trigger, you can configure tag rules to control which clients activate the workflow:

  • Include tags — Only trigger for clients with this tag (e.g., include "Accelerator")

  • Exclude tags — Skip clients with this tag (e.g., exclude "VIP")

This means you can have two completely different onboarding automations that fire based on the client's tag.

Example: VIP Onboarding Automation

Trigger: New client added (include tag: "VIP")

  1. Send message — Personal welcome message with booking link for intake call

  2. Move to stage — "Welcome Call Booked"

  3. Create task — Remind coach to review intake form after 48 hours

Example: Accelerator Onboarding Automation

Trigger: New client added (include tag: "Accelerator")

  1. Send message — Automated welcome with instructions for the app

  2. Assign check-in template — Weekly automated check-in

  3. Move to stage — "New Sign-Up"

  4. Send AI Meal Analysis — Kick off their first meal analysis right away

Smart View Triggers

You can also use "Client enters Smart View" and "Client leaves Smart View" triggers. For example:

  • Create a Smart View for "Accelerator clients with declining compliance" and trigger an automation that sends an encouraging message when a client enters that view

  • Create a Smart View for "VIP clients overdue for check-in" and trigger a task for the coach to follow up

Step 8: Scaling — When to Add a Team Member

As your automated tier grows past 50-75 clients, consider bringing on a virtual assistant or junior coach. Here is how to use FitMetrics for this:

  • Assign a coach in Trainerize — The VA shows up as the assigned trainer in FitMetrics, so you can filter by coach

  • Use Smart Views filtered by coach — Each team member only sees their assigned clients

The Accelerator tier is the easiest to delegate because the AI does most of the work. Your VA's job is primarily monitoring compliance and handling edge cases the AI flags.


Step 9: Using Excluded Tags for Safety

FitMetrics has a business-level Excluded Tags feature. Any client with an excluded tag will be automatically skipped by AI features like automated check-ins and meal analysis.

This is useful if you have a third category — for example, clients who are on hold, in a transition period, or who specifically requested no AI interaction. Simply add an "On Hold" tag in Trainerize and add it to your excluded tags list in FitMetrics.
